POST-BUILD COMPETITIVE AUDIT

A reason to stay.
A reason to bring friends.

41 primary references. Fifteen product lines. A clear distinction between what is built, what the evidence supports and what to validate next.

What changed because of this audit

Player profiles now carry the player and sport into scouting. Invites open the right round, and league tables show group readiness. Match moments become reviewable, source-linked chat drafts. Corrected fantasy results retain the previous scoring evidence.

ARENA competitive research and product priorities

ARENA is worth developing as a focused fan product with an expandable sports platform. The credible opportunity is to make following sport, discussing evidence and managing a fair fantasy team feel like one activity. A larger menu, attractive cards or an AI button will not by themselves create a durable reason to switch.

Start with friend groups following club and international football, including Iran, Saudi Arabia and European leagues. Expand discovery broadly, while distinguishing directory entries, player statistics and dependable fantasy settlement.

This assessment uses official product descriptions, help pages, rules and supplier documentation available on 9 September 2026. They establish advertised capabilities, not independently measured speed, quality or complete feature parity. Recommendations below are ARENA design hypotheses. They are not claims of worldwide novelty or guaranteed commercial advantage.

Competitive evidence

ProductVerified strengthConsequence for ARENA
LiveScoreIts developer listing connects competition search, followed clubs, team fixtures/tables, player statistics, personalised news, transfers and unofficial audio commentary. It also advertises American football coverage. Developer listingA score must lead naturally to a useful team, competition and player destination.
FlashscoreThe mobile page advertises 38 sports, synced favourites, notifications and official highlights. Footballers can be followed from profiles, squads, search or lineups, with event-specific alerts including selection and transfers. Mobile, player alertsFollowing individual players is expected capability; ARENA must make follows useful across its own rooms, planner and collection.
SofascoreIt advertises player ratings, heatmaps, shot maps, attacking momentum, live match chat and community-entered local competitions. New passing, dribbling and defending maps show measured actions. Product, mapsChat beside statistics and pitch graphics are established concepts. Originality must come from their interaction and evidence quality.
FotMobThe current listing includes player/team following, xG, ratings, television discovery and match media. Release notes add contracts, season heatmaps, attacking zones, fixture difficulty, a lineup builder and commentary reactions/polls. It declares VoiceOver and non-colour differentiation; Arabic and Persian are listed languages. Developer listingNeither localisation alone nor a dream XI builder establishes an advantage. Accessible, fast navigation belongs in the baseline.
OneFootballIts listing joins transfer rumours, confirmed moves, reporting, scores, selected streams/highlights and a location-specific television guide. That guide explicitly lists eight countries, excluding Iran and Saudi Arabia. Developer listingSeparate reported rumours from announcements and show regional media availability rather than a universal Watch promise.
FPLThe 2026/27 announcement advertises private Classic/head-to-head leagues, live mini-league updates, projected bonus, a price-change predictor, career comparisons and Gameweek recaps. Final Gameweek lockdown moves to 09:00 UK time the day after its last match. Season announcementRecaps and live league movement are parity. ARENA can make its own scoring easier to inspect, including why a correction changed a result.
Sorare FootballReal-match performance becomes a player score; card bonuses are a separate layer. Its help distinguishes decisive and all-around contributions. Current game rules span multiple card-based modes with contest-specific entry requirements. Scoring, rulesA collectible, a real athlete and a fantasy score are separate objects. Do not blend rarity into an equal-budget Classic competition.
Sorare NBAIts formula weights rebounds, assists, defensive actions and turnovers alongside points and bonuses. When a player has several games in a Gameweek, the highest score counts. ScoringBasketball fantasy needs an explicit multi-game policy; football scoring cannot simply be relabelled.
Sorare MLBIts scoring accumulates performances across the Gameweek and separates batting from pitching; the selected slot determines a two-way player's scoring role. Current help also describes collection progression and different competition formats. Scoring, gameplayBaseball requires role-aware scoring, pitching workloads and a declared period, not a universal player-point total.
SleeperOfficial football documentation combines league chat, drafts, custom rules, contextual fantasy statistics and commissioner tools. Basketball Lock-In counts a chosen completed game, selected before the next game starts; an accepted lock cannot be undone. Football, Lock-InSocial fantasy is a mature competitive category. Reduce coordination work and explain irreversible decisions clearly.
FantraxIts official hockey page advertises commissioner leagues for keeper, dynasty and redraft play, plus mock drafts and a Best Ball format that automatically selects weekly performers. The public page is partly JavaScript-dependent. ProductDeep customisation has existing competitors. Start with a few complete, tested presets rather than hundreds of half-supported options.
Yahoo FantasyOfficial help distinguishes scoring formats, active-lineup eligibility and sport-dependent correction handling. Private leagues support group or individual messaging and unsending messages. Scoring, messagingDisplay provisional/final status and correction policy before users commit. Messaging itself is not differentiation.
ESPN FantasyLeague managers can customise scoring categories and values. Changes are logged; changing scoring after the season starts recalculates previous results. Public football formats distinguish PPR and non-PPR. Settings, formatsARENA should freeze public contest rules, and preview/log any commissioner recalculation in private leagues.
EA SPORTS FCEvolutions connect objectives to card progression. Pack disclosures describe category/rating probabilities, which are not individual-player odds. FC 27 early access is announced for 18 September 2026; it is not yet released on this review date. Evolutions, probabilities, release datesBorrow the satisfying progression principle, while designing original cards, animation and a transparent earned-credit economy.
NBA 2K MyTEAMCurrent 2K27 documentation describes Player XP, an expanded Exchange, rotating modes, card discovery and NBA/WNBA collection building. Its unified auction house lists specific supported platforms. Official announcement, mode guideDuplicates need visible utility; progression should make the collection meaningful without distorting real-world performance.

Habit, followed players, private leagues and trusted alerts make switching costly. Invite friend groups into a useful companion experience before asking them to migrate a season-long league.

AI is also an occupied category. LiveScore Group announced an X/xAI partnership for personalisation and engagement in September 2025; those are announced ambitions, not proof that every described capability is shipped. The Premier League announced Microsoft as its cloud/AI partner in July 2025. ARENA should compete on demonstrated answers and trustworthy source handling rather than the presence of a model. What the completed v8 build actually contains

The post-build audit inspected application code and decoded bundled records on 9 September 2026; it is not a browser-accessibility test or an observed retention study. Five fantasy sports are implemented: football, basketball, American football, baseball and ice hockey. Each Clubs account starts with five balanced players and 200 free credits per sport. Signing costs 20; a 30-credit pack draws three players, refunding three credits per duplicate. Rarity is cosmetic. Founders remains a separate football collection with its existing 40-credit packs, passports and controlled trades; Classic football uses its separate squad/captain rules. No credit purchase, cash-out or redeemable prize is provided.

Clubs saves five position-valid, uniquely identified players for a future UTC day. Each selection freezes its source competition/team membership. Private leagues use that sport and day, hide picks before lock and calculate submitted entries against shared source evidence. A final check becomes eligible 24 hours after the day ends—48 hours from its start. Missing evidence stays pending. Confirmed final performance can earn 0–60 credits; repeat checks do not award twice. Corrections apply a credit difference and retain prior source checks and score rows in visible receipt history. Current public-source failures mean some awards remain pending: implemented settlement logic is not guaranteed live service.

The catalogue contains 17,938 distinct player IDs, 20,434 memberships across 29 competitions: 12,779 footballers, 2,487 American-football players, 1,067 hockey players, 837 baseball players and 768 basketball players. Of 688 roster responses, 633 contain players and 55 are empty. The atlas indexes 17 provider sport categories and 356 competition records; only 16 categories have nonempty competition lists. Cricket's index returned none. These are discovery counts, not licensed live coverage.

Profiles include source-dated identity, explicit nationality/birth-country distinctions and 256 verified flag assets. There are 6,340 portrait URLs, not 6,340 newly verified/licensed images. All 289 coach profiles explicitly leave current appointments unverified. Historical performance now contains 1,967 player-match records for 1,853 people from 37 confirmed finished matches: 946 can be scored and 850 receive the experimental index. Missing or unsupported records remain unscored; this is a dated sample, not complete careers or settlement evidence.

Match chat beside statistics with reviewable evidence drafts, committed pack reveals, a mode guide, player-to-Scout links, round-specific invitations, readiness counts and locked lineup inspection are implemented. The audit identified lost scouting context and invitation-to-lineup friction; both now have concrete UI fixes. The remaining priorities below therefore build on completed work.

Ratings, managers and global player identity

Use four visibly distinct measures: published match rating, recorded statistics, ARENA fantasy points, and forecast/scenario. A fifth measure, a fan vote, must be labelled community opinion with vote count. None should share an unexplained “OVR” badge. Sofascore says its rating combines hundreds of provider inputs and requires ten minutes before a first football rating; this does not establish a formula ARENA can reconstruct from goals and assists. Rating explanation

The implemented experimental ARENA points index publishes its formula and explicitly separates fantasy output from an independent scouting rating. Keep that distinction. Its current fixed sport anchors are not validated role/league baselines; do not compare a striker and goalkeeper as universal ability scores. Provider ratings require permission and their original scale, source and update time. Predictions need cutoff, training coverage, baseline performance and uncertainty; neither index nor forecast guarantees an advantage.

Canonical athlete IDs must distinguish current/historical memberships and source-dated country fields. Birthplace, citizenship and represented national team are different. Show supplied values, label every flag and preserve unknowns; never infer nationality from a name or portrait.

Coach profiles need verified appointments and tenure dates; team results do not prove individual coaching impact. Keep professional coaches separate from fantasy-manager identities. Scoring coach cards require published rules and evaluation. Portraits, badges and artwork need separate rights; successful image requests establish availability only.

Sport-native coverage architecture

Five Clubs sports are playable in the current build; other formats below are design contracts. A proposed ten-sport expansion roadmap comprises tennis, cricket, motorsport, golf, rugby union, rugby league, volleyball, combat sports, esports and Australian football. These ten are future candidates, not ten launched fantasy games or ten validated feeds. This roadmap uses a different taxonomy from the 17-category provider index. Share accounts and rooms; validate each sport's positions, schedule and settlement separately.

VolleyballSets, rotation/position, attacks, blocks, serves and receptionRally versus action totals, libero handling and actual roster appearances
EsportsGame title, patch, roster, series, maps and objectivesSeparate game schemas; substitutions, remakes, forfeits and tournament patches

Two basic implementation traps illustrate why this matters: baseball workload should be stored as outs, with three outs per inning; cricket overs should be stored as valid balls, with six per over. Display notation is not a decimal quantity. MLB glossary, MCC Law 17

Broad catalogue coverage can coexist with narrow playable coverage. Mark each competition directory, fixtures/results, match statistics, player scoring, or settled fantasy, with a separate live/cached state. Enable fantasy entry only after its required fields, schedule and corrections have been validated. Player count is never a substitute for completeness.

Twelve practical opportunities

This matrix now reflects the completed code audit. Components have established competitors; the exact combined experience and its quality remain ARENA hypotheses. “Low cost” means no additional external feed for the first iteration, not free engineering or moderation.

Keep equal-budget contests fair. Passport stamps and collection history can reward achievement cosmetically; any performance-changing card bonus belongs in an explicitly separate format.

Three remaining low-budget journeys

1. A discussion that survives a correction. Source-linked drafts and individual scoring correction history exist. The missing connection is an immutable evidence attachment in discussion. Next, preserve fixture, field, scope, as-of time and revision alongside a message. When a fact changes, show “Source corrected” and its before/after value without editing the author's words. Start with an existing saved scoring receipt; do not fabricate a universal live revision history. Use an explicit preview/Post action and never auto-share a private lineup. Measure whether readers open the evidence and whether disputes need fewer moderator interventions. Chat and contextual statistics already exist at Sofascore and Sleeper; the opportunity is this precise correction workflow. Sofascore, Sleeper

2. A private decision, then an honest review. From a player passport, save a short reason, selected membership and dated performance context. Link it to the submitted round. After lock, preserve the original note and allow a separate reflection. A local-device notebook can test usefulness without a new feed; clearly label storage limits and do not claim local timestamps are tamper-proof. Durable verified chronology can follow existing account storage. Show “insufficient evidence” when the historical sample cannot support comparison. FPL already offers recaps and career comparisons; ARENA's proposed emphasis is what this user knew and chose beforehand. FPL announcement

3. A group recap worth returning to. Invites, round-specific lineup actions, readiness counts and locked player inspection are now implemented. The remaining journey is saving a compact round recap: selected five, source-check time, pending/final status and the rule rows or corrections explaining the result. Add a user-initiated export before building automated delivery or cross-round history. Never freeze a pending rank as a final achievement; a later correction must remain visible. Existing records can support the first version without a new data source. Measure recap use and how many groups enter another round together. Custom leagues and scoring-change logs already exist at ESPN; this is coordination polish, not a claim of a new category. ESPN settings

These three are testable needs identified after implementation, not assertions that no competitor addresses them. The immediate audit fixes—context-preserving scouting and round-specific invites—already remove observable dead ends without purchasing data.

Minimum data budget and rights

For a small football pilot, API-Football currently lists a free 100-request/day tier, $19/month for 7,500 requests/day and $29/month for 75,000. Its advertised endpoints include lineups, player/coach data and injuries. These are listed plans, not proof every field exists for every chosen competition. Its terms explicitly contemplate apps and fantasy games, prohibit direct data resale without permission and reserve action following rights-holder complaints. Pricing, terms

Sportmonks lists €29/month for five selected football leagues, €99 for thirty and €249 for 120, excluding VAT. Its technical FAQ identifies predictions, expected goals, odds and pressure data as add-ons, despite broad marketing language elsewhere. Budget for the exact endpoint contract, not the phrase “full access.” Run representative league/season samples before choosing a supplier. Fantasy plans, technical FAQ

These entry prices make a narrow pilot plausible; they do not buy licensed live player depth across all sports. SportsDataIO distinguishes its scrambled development trial, delayed personal-use Discovery Lab and quoted commercial feeds. Its licensing FAQ makes clear that public/business products require commercial terms, including permissions for derived models and displayed data. A cheap personal plan is not a production shortcut. Access options, licensing

ARENA's observed public ESPN snapshots are useful for a factual demonstration, but Worker requests have returned 403 and cached records must remain visibly cached. A roster directory is not a contracted live feed or redistribution licence. Premier League terms reserve content/database rights; Sorare's API terms require approval for distribution-related commercial uses. Keep a rights register for data, photos, logos, kits, commentary, clips, derived outputs and each territory. Premier League terms, Sorare API terms

Control costs by fetching once per shared event rather than once per visitor, increasing refresh only around active matches, lazily loading detailed players and caching deterministic explanations. An illustrative request calculation: 20 simultaneous matches × two endpoints × one request per minute × two hours consumes 4,800 requests before discovery and retry traffic. This arithmetic is a planning example, not a provider latency guarantee. Free-tier quotas cannot support a global second-by-second promise.

Use AI initially to explain validated structured facts, identify what is unknown, translate licensed factual briefs and help navigate the interface. Keep calculations, deadlines, eligibility and settlements deterministic. Pass source IDs, field scope, as-of time and correction state into every generated brief; reject unsupported numerical claims. News requires publisher attribution, linked originals, restrained permitted excerpts and explicit rumour/confirmed status. An LLM does not manufacture reporting rights, injury certainty or a calibrated win probability.

Commercial model and launch gates

LiveScore Group describes a combined sports-media and betting business and has a direct advertising operation. That does not establish a standalone scores-app margin or a business model appropriate to ARENA's target countries. FotMob's listing shows advertising and paid memberships. Sleeper advertises free, ad-free season-long football, making basic league access a difficult early paywall. LiveScore model, advertising, FotMob listing, Sleeper

Recommend free scores, following, essential accessibility, basic rooms and a fair Classic league. Test optional paid convenience after retention: richer historical comparisons, configurable brief schedules, advanced exports and additional private-league tools. Treat sponsor-funded monthly competitions as a separate, genuinely funded programme. Do not present proposed vouchers as redeemable or finance rewards from a hoped-for future sponsor. Keep credits non-purchasable and non-cash-out under the current model; adding transferable value, payments or prizes requires a new country-specific product review.

Although five sport formats are implemented, activate a commercially supported pilot competition first. Require complete eligible-player coverage, deadline and correction tests, source-age monitoring, original/licensed assets, reliable account isolation and a working support path. Then invite a small number of existing friend groups and measure activation, fourth-week group retention, scoring disputes, notification usefulness and cost per retained group. Set targets before the pilot; no credible universal benchmark was established here.

Expand sport by sport only when the new adapter, scoring semantics, rights and unit economics pass the same gate. ARENA's potential advantage is a coherent and trustworthy experience that friends choose repeatedly. That advantage must be demonstrated in use, not declared through an exhaustive feature list.

A disciplined 30/60/90-day plan

Days 1–30: finish end-to-end tests of the five implemented formats, including absent statistics, postponements, membership changes, equal-evidence rankings and negative corrections. Instrument invite → valid entry → verified result → next-round entry. Test the three remaining journeys with existing friend groups. Keep public-source fallbacks and unsupported countries visible.

Days 31–60: contract and validate one narrow live football competition; compare fetched results against the published source through a complete round and its correction period. Give groups a dependable weekly routine. Test optional paid convenience only after they return voluntarily; do not paywall basic fairness or evidence.

Days 61–90: expand only where source completeness, support burden and retained-group economics justify it. Validate one additional sport's commercial feed independently. Decide whether to deepen the successful group workflow, improve distribution or stop an underused feature. The ten future sports remain gated candidates.

Published entry data-plan ranges are $19–29/month for the cited API-Football tiers, or €29–99/month before VAT for Sportmonks' five/thirty-league tiers; these are alternatives, not a combined all-sports licence. Other sports, assets and some advanced fields need quotes. Hosting, engineering, moderation, tax, marketing and sponsor fulfilment are separate planning assumptions, with no verified all-in minimum here. Break-even requires net subscription/sponsor/ad income to exceed those actual costs; subscriber counts or advertising yields have not been invented.

Evidence limits and references

Official feature pages can contain marketing claims; words such as “best,” “unique” and “100% accurate” have not been adopted as independent findings. Fantrax and some Yahoo pages exposed limited direct content, so the matrix uses their official indexed help/product text with reduced confidence. Current Sorare contest rules outrank older generic examples; NBA, MLB and football scoring are deliberately not conflated. FC 27 announcements remain labelled future. Supplier pricing is a dated public observation and excludes unquoted rights, labour, hosting, moderation, tax and acquisition costs.

The accompanying matrix.json records product evidence, confidence, implemented/remaining opportunities and acceptance criteria. implementation-audit.json records decoded counts, scope and inspected file hashes. The audit is read-only and does not certify deployment or replace end-to-end security, scoring or accessibility tests. Each citation points to the primary page used.
